10 Smart Moves Companies Make Before Building An App

Why Most Apps Fail and How to Be the Exception

The numbers are stark. Of the millions of apps published across the Apple App Store and Google Play every year, the overwhelming majority disappear into obscurity within months of launch. They are not buried by better technology. They are not outspent by rivals. They fail because their creators skipped the foundations.

Great apps are not built by accident. Behind every product that achieves genuine traction that earns loyal users, strong reviews, and sustainable revenue, is a period of deliberate, structured thinking that happened before any code was written. The discipline of planning separates products that endure from ideas that evaporate.

At Cardiff App Developers, we have guided founders from first concept to live product across sectors as varied as mental health, logistics, agriculture, and education. In every successful project, ten consistent foundations appeared. In every failure we have witnessed or inherited, one or more of these foundations was missing.

This guide sets out all ten. Work through each one honestly, and you will enter your development partnership with clarity, confidence, and a dramatically higher probability of building something people actually use.

1. Define a Single Clear Purpose

One Problem. One Solution. Done Brilliantly.

The most common reason apps fail is also the most avoidable: they try to do too much. Excited by their idea, founders layer feature upon feature until the product becomes a sprawling, unfocused tool that solves nothing particularly well. Users encounter it, feel confused about what it is for, and leave.

The discipline of defining a single clear purpose is not a constraint, it is your greatest competitive advantage. When your app is unmistakably the best solution to one specific problem, word-of-mouth works, onboarding is simple, and marketing is cheap. Clarity compounds.

Before writing a word of a brief or a line of code, you must be able to state your app's purpose in a single sentence. Not a paragraph. One sentence. If you cannot, your concept needs more refinement, not more features.

Global Example: Uber

Uber launched in 2009 with a single purpose: let anyone request a car from their phone. It did not start as a food delivery platform, a freight service, or a logistics company. It solved one pain, reliably finding a taxi and solved it so completely that it reshaped urban transport globally. The diversification came years later, built on the trust and infrastructure earned by mastering that original single purpose.

Case Study: Sit By Me

Sit By Me focused on doing one thing exceptionally well: connecting people in shared public spaces while benefiting local businesses. The team deliberately postponed messaging tools, referrals, and content features until the core product was validated. That clarity led to real user adoption and helped secure external funding. Purpose attracts investment. Complexity repels it.

2. Identify Your Target Audience

Your First 1,000 Users — Not Your First Million

Every founder wants their app to reach everyone. That ambition is healthy in the long run, but lethal in the early stages. Attempting to serve the broadest possible audience from day one produces a product so generic it resonates with no one. The most successful apps in history began by serving a tightly defined audience extraordinarily well.

The question is not 'who could use this?' It is 'who needs this so urgently they will seek it out, tolerate early bugs, and tell their friends?' These early adopters are your product's lifeblood. They will stress-test your assumptions, surface issues your team never anticipated, and if you serve them well and become the organic marketing engine that drives your next ten thousand users.

Build detailed user personas. Not demographic sketches, but rich portraits: their daily frustrations, their existing workarounds, their relationship with technology, their decision-making triggers. The closer your product maps to a real human's real life, the higher your retention will be.

Global Example — Calm

Calm, now valued at over one billion dollars, launched in 2012 targeting a narrow cohort: stressed professionals seeking short, accessible mindfulness sessions. It did not build for meditators, or for people in mental health crisis, or for children. It built for one specific, reachable person, the overworked professional with ten minutes at lunchtime. By serving that persona with exceptional depth, Calm earned the retention metrics and word-of-mouth that fuelled its expansion into the broader wellness market.

Case Study — Progressio Tuition

Progressio Tuition succeeded by committing to a precise audience: GCSE and A-Level students in the UK. The team did not build a general-purpose education platform. They built for tutors and the specific pressures, revision habits, and exam anxieties of secondary school students and their parentThat specificity shaped every product decision — the content format, the notification strategy, the visual design and produced a product those students genuinely wanted to use.

3. Choose the Right Platform

Platform Strategy Is Budget Strategy

The platform your app runs on is not a technical decision, it is a strategic one. Choosing the wrong platform wastes development budget, delays your route to market, and risks launching where your users are not. It is one of the most expensive early mistakes a founder can make, and one of the most avoidable.

The right answer flows directly from your audience research. Android commands over 70% of global smartphone market share, making it the logical starting point for apps targeting emerging markets or working-class demographics. iOS users, particularly in North America and Western Europe, tend to have higher average spend and stronger app-store engagement, making it the preferred platform for premium consumer products. Cross-platform frameworks like React Native and Flutter now allow teams to serve both audiences from a single codebase, often the most capital-efficient choice for startups.

In some cases, a progressive web app (PWA) is the right first move and deployable to any device through a browser, with no app store approval process and substantially lower development cost. The question is always: where will your users encounter your product most naturally?

Global Example — Airbnb

Airbnb used React Native to rebuild their mobile applications, enabling a single development team to ship features simultaneously to iOS and Android. The engineering efficiency this created allowed product teams to iterate faster, run more experiments, and deliver a consistent experience across platforms without doubling headcount. For startups with limited engineering resources, cross-platform development is not a compromise and it is often the smarter choice.

Case Study — Find My Poultry

Find My Poultry launched as a mobile-first platform, a deliberate decision informed by user research. The platform was designed specifically for rural farmers, whose reliance on smartphones made mobile accessibility a critical requirement. As the primary audience, these users depended heavily on mobile devices for everyday communication, access to services, and managing business activities, making a mobile-first experience essential to the platform’s success.

4. Budget Beyond Development Costs

Launch Day Is the Beginning, Not the End

The most persistent and expensive misconception in app development is that costs stop when the build is complete. They do not. Launch day marks the beginning of your financial commitment to the product, a commitment that includes infrastructure, maintenance, compliance, marketing, and continuous improvement.

Cloud hosting scales with usage, which is exactly what you want, but exactly what your budget must anticipate. Operating system updates from Apple and Google are released annually, and they frequently require compatibility work from every app in the ecosystem. Data privacy regulations, GDPR in Europe, CCPA in California, carry compliance obligations that require ongoing attention. Each of these is a real, recurring cost that belongs in your financial model from day one.

Founders who plan for post-launch costs build sustainable products. Those who do not find themselves unable to fix critical bugs, unable to market to new users, and unable to maintain the technical standards that keep their app in good standing with app stores and regulators.

Global Example — Barclays IT Outage (January 2025)

In January 2025, Barclays Bank suffered a major IT outage that disrupted digital banking services for hundreds of thousands of customers during one of the busiest payment periods of the year. The incident drew regulatory scrutiny and significant reputational damage. Root causes pointed to underinvestment in system maintenance and infrastructure resilience. For a consumer startup, a comparable failure, even at a fraction of the scale can permanently destroy user trust in a product that has not yet earned deep loyalty.

Case Study — JP Logistics

JP Logistics budgeted for hosting, upkeep, and infrastructure resilience from the very first planning conversation. Maintenance was treated as an operational cost, not an afterthought. As a result, the platform scaled without the technical debt crises that derail so many logistics apps at the point of growth. Their disciplined budget approach made the product dependable and dependability is the foundation of retention in logistics.

5. Prioritise Core Features and Build an MVP

The Minimum Viable Product Is Not a Compromise

The Minimum Viable Product is the most misunderstood concept in product development. It is not a cheap version of your app. It is not a half-finished prototype. It is the smallest, most focused version of your product that delivers genuine, measurable value to your core users and allows you to test your most critical business assumptions in the real world.

Feature overload is one of the most common ways ambitious products fail. A two-year build runway, even with strong funding, creates enormous risk: the market shifts, user behaviour changes, a competitor launches first, or the team runs out of runway before the product reaches the people it was built for. The MVP disciplines you to deliver something real, fast and to let the market tell you what to build next.

The features in your MVP are not chosen by what would be impressive at a demo. They are chosen by asking: without this feature, does my core value proposition cease to exist? If the answer is no, it is not MVP. If the answer is yes, it is.

Global Example — Instagram

Instagram launched in October 2010 with a single feature: filtered photo sharing. No Stories. No Reels. No Shopping. No direct messages. No algorithm-curated feed. The product did one thing and made ordinary photos look beautiful and share them instantly and it did it so compellingly that one million users signed up in the first two months. The entire modern Instagram feature set was built on the foundation of that one validated, beloved capability.

Case Study — VRFD

VRFD launched with a single purpose: verifying whether online media was created by AI, humans, or a combination of both. No trend tracking. No rankings. No additional analytics. Once the verification engine proved reliable, trending media and Top 10 verification features were added, each guided by real user behaviour. The platform grew sustainably because accuracy was established before additional functionality was introduced.

6. Validate Before You Build

The Most Expensive Mistake Is Building the Wrong Thing

Validation is the practice of testing your core assumptions, about your users, their problem, and your solution, before committing significant time or money to building. It is the most high-leverage activity available to a founder in the early stages of a product, and it is the one most frequently skipped.

The validation mindset demands intellectual honesty. You are not trying to prove that your idea is good. You are trying to discover whether it is, and to find out as quickly and cheaply as possible. A month of user interviews that reveals your core assumption is wrong is not wasted time. It is the most valuable month you will spend on your product.

Validation tools include: one-to-one user interviews, landing page experiments with pre-launch sign-up forms, smoke tests that simulate the product before it exists, concierge MVPs where the service is delivered manually before automation is built, and analysis of competitor reviews to understand what existing users find frustrating. Any of these can surface the insights that save you from building the wrong thing.

Global Example — Dropbox

Dropbox validated its concept before writing a single line of product code. Founder Drew Houston created a three-minute explainer video describing the product, a seamless file-syncing service and posted it online. Overnight, the waiting list grew from 5,000 to 75,000 sign-ups. That response validated demand for the product with mathematical certainty, without building anything. Dropbox then built with the confidence that a real, proven market existed. The video cost almost nothing. The insight it generated was worth billions.

Our Principle

At CAD, every project begins with a structured discovery phase. Before any development estimates are produced, we work with founders to map their core assumptions, identify the riskiest hypotheses, and design lightweight validation experiments. Projects that enter development having already validated their key assumptions consistently deliver better outcomes, faster, at lower cost, and with greater user satisfaction.

7. Design for User Experience from Day One

Users Do Not Read Manuals, They Leave

In 2026, user experience is not a differentiator. It is the baseline. Smartphone users have been conditioned by a decade of world-class product design from Apple, Google, Spotify, and Airbnb to expect interfaces that are intuitive, responsive, and beautiful. When an app fails to meet that standard, users do not complain, they simply leave.

UX design is not aesthetic decoration added at the end of development. It is a discipline that begins at the concept stage and shapes every product decision: the architecture of information, the sequence of user flows, the wording of error messages, the speed of load times. A product that is functionally complete but experientially poor will underperform a product that is slightly less feature-rich but joyful to use.

Invest in UX research and prototyping before development begins. Build clickable wireframes. Test them with real users. Watch where they hesitate, where they get confused, where they succeed. Every issue surfaced in a prototype costs a fraction of the same issue surfaced in a live product.

Global Example — Spotify

Spotify's product team operates a principle they call 'design for the edges', ensuring the experience is excellent not just for the average use case but for the most demanding and the most casual users alike. The result is an interface that serves a 14-year-old discovering music for the first time with equal ease as a professional DJ managing complex playlists. Spotify's retention rates consistently outperform competitors not because of catalogue size, but because the experience keeps people coming back.

Our Principle

CAD integrates UX design into the first phase of every project. Before any backend architecture is specified or front-end code is written, our design team produces interactive prototypes tested with real users from the client's target audience. Issues identified in prototyping are resolved in days. The same issues identified in production are resolved in weeks, at a cost ten to twenty times higher. UX investment at the start of a project is the most cost-effective technical spend available.

8. Plan Your Monetisation Strategy Early

Free Is Not a Business Model

One of the most common mistakes in consumer app development is treating monetisation as a problem to solve after launch. It is not. How your app generates revenue shapes fundamental product decisions: the features you build, the user flows you design, the data you collect, and the partnerships you pursue. Leaving it until after launch means rebuilding architecture and re-educating users who have been conditioned to expect the product for free.

There is no single correct monetisation model. Subscription revenue (SaaS) provides predictable recurring income and aligns the product's incentives with long-term user success. Freemium models, a free tier with paid upgrades, drive acquisition volume at low cost, with conversion as the key metric to optimise. Transaction fees work well for marketplace apps. Advertising revenue scales with audience size but risks compromising user experience. Licensing and white-labelling suit B2B products. The right model depends on your audience, your value proposition, and your unit economics.

What matters is that you choose deliberately, early, and with a clear understanding of how revenue flows through your product and design accordingly.

Global Example — Duolingo

Duolingo offers a genuinely excellent free product and earns over half a billion dollars annually. The freemium model works because it is designed from the ground up to convert: the free experience is real and valuable, but the friction points (limited lives, ads between lessons, no offline mode) are carefully calibrated to make the premium tier feel like relief rather than a paywall. Duolingo did not add monetisation after launch. It designed its product around a monetisation architecture from the first wireframe.

Our Principle

When working with clients at Cardiff App Developers, monetisation strategy is discussed in the discovery phase, before a line of code is written. The choice of model directly affects database architecture, user authentication flows, third-party integrations, and app store compliance requirements. A subscription app and a transaction-fee marketplace look very different under the hood. Deciding late means rebuilding early.

9. Build for Security and Compliance

Trust Is the Product, Security Is How You Keep It

Security and regulatory compliance are not technical obligations to be delegated entirely to your development team. They are existential risks to your business that require founder-level attention from the outset. A data breach, a regulatory fine, or an app store removal can destroy years of brand equity in hours.

In Europe, the General Data Protection Regulation (GDPR) imposes strict obligations on any product that processes the personal data of EU residents, regardless of where the company is headquartered. In the United States, CCPA, HIPAA (for health data), and COPPA (for products accessible to children) each carry significant compliance requirements. App stores themselves, particularly Apple's App Store, have detailed and actively enforced guidelines around data collection, privacy labelling, and in-app purchase mechanics.

Security architecture must be designed into the product, not bolted on afterwards. End-to-end encryption for sensitive data, secure authentication, penetration testing before launch, and a clear incident response plan are not optional extras, they are the baseline for any product that holds user data.

Global Example — WhatsApp

WhatsApp's implementation of end-to-end encryption in 2016 was not primarily a technical decision, it was a trust-building one. At a time when data privacy was becoming a defining concern for consumers, WhatsApp made encryption the centrepiece of its brand identity. The result was a surge in user trust and adoption that competitors could not replicate. Security, positioned correctly, is not a cost and it is a product feature and a marketing asset.

Our Principle

Every application, undergoes security review as a standard phase of the development process and not as an optional add-on. For clients operating in regulated sectors (healthcare, finance, education for minors), we conduct compliance mapping in the discovery phase, ensuring that GDPR obligations, data minimisation principles, and sector-specific regulatory requirements are baked into the architecture from the start rather than addressed reactively under pressure.

10. Define Your Growth and Retention Strategy

Acquisition Gets Users. Retention Builds a Business.

The final foundation, and arguably the one most frequently underestimated and is the strategy for growing and retaining your user base after launch. Acquisition and retention are different disciplines, require different investments, and deliver fundamentally different returns. Understanding both before you launch transforms a product into a business.

User acquisition and getting people to download and try your app, is increasingly expensive and competitive. Paid social advertising, App Store Optimisation (ASO), content marketing, influencer partnerships, and PR all play a role. But the most capital-efficient acquisition channel is almost always referral: users who love the product telling others about it. You cannot engineer referral. You earn it by building a product that genuinely improves people's lives.

Retention is keeping users engaged over time, measured by metrics like Day 1, Day 7, and Day 30 retention rates, session frequency, and net promoter score. Poor retention is a signal that the product is not delivering enough value in the moments that matter. Before investing in acquisition at scale, ensure your retention metrics justify the spend. Pouring users into a leaky bucket is an expensive way to learn you need to fix the product.

Global Example — Notion

Notion grew from a niche productivity tool to a global platform with tens of millions of users with almost no traditional paid advertising. Its growth strategy was built on three pillars: a product so genuinely useful that users naturally advocated for it, a generous free tier that removed friction from first adoption, and a template-sharing community that created viral distribution through user-generated content. When the product is good enough, growth becomes a function of retention, satisfied users are the most effective acquisition channel available.

Our Principle

At CAD, we encourage every client to define their growth and retention KPIs before launch, not after. Which metrics indicate that the product is delivering genuine value? What does healthy Day 30 retention look like for this category? What in-product behaviours correlate with long-term loyalty? These questions shape feature prioritisation, onboarding design, and notification strategy in ways that are far harder to retrofit once users are in the product and expectations are set.

Your Next Step: Build with Intention

Acquisition Gets Users. Retention Builds a Business.

The ten foundations in this guide are not a checklist to be completed and forgotten. They are a framework for thinking, a set of disciplines that the best product teams apply continuously, revisiting and refining their answers as they learn from the market.

You do not need perfect answers before you engage a development partner. You need honest ones. A founder who has thought carefully about their purpose, their audience, their platform, their budget, their MVP, their validation strategy, their UX, their monetisation, their security obligations, and their growth plan will build a better product than one who has not and every time, without exception.

At CAD, our process begins with a structured discovery conversation built around these ten foundations. We work with you to surface the assumptions that need testing, the decisions that need making, and the plan that will give your product the best possible chance of success.
